Ask any roofer which single feature of a British house causes the most water damage claims and the answer will almost always be the same. It is not the roof covering. It is not the guttering. It is the joint where the chimney meets the roof. A chimney is, in essence, a rectangular hole punched through the weatherproof envelope of the house, sealed only by a thin ribbon of lead and a line of mortar. When that ribbon fails, the water does not politely announce itself. It runs down inside the stack, tracks along a rafter, and reappears three metres away as a mysterious brown ring on a bedroom ceiling.
Homeowners often live with the early symptoms of a failing chimney flashing for years before calling anyone. The signs are quiet, easily blamed on condensation, easily hidden by wallpaper. By the time the ceiling stains visibly, we are usually looking at damaged plasterwork, compromised timber and a repair bill several times what it needed to be. This piece is the guide we wish more homeowners had before that first phone call. Read it slowly. If any of the eight warning signs below sound familiar, book a survey.
Why chimney flashing fails
Lead is a remarkable roofing material. It is malleable enough to be dressed by hand into any masonry profile, chemically stable enough to shrug off UK weather for the best part of a century, and heavy enough to sit tight without mechanical fixings across most of its surface. Every so often we still strip original Victorian lead from a chimney and find it perfectly serviceable. That said, three specific forces cause the flashing joint to fail long before the lead sheet itself is worn out.
Thermal movement. A chimney stack heats and cools more aggressively than the rest of the roof. It sits above the roof line, catches sun on multiple faces, and often carries a working fire or boiler flue underneath. The lead expands and contracts across every 24-hour cycle. Over decades, that repeated movement fatigues the metal, particularly at folds and at the point where the lead is chased into the mortar joint. A properly installed flashing accommodates this with expansion allowances and a lead code appropriate to the sheet size. A badly installed one, or one detailed for cost rather than longevity, splits at exactly these movement points.
Oxidation and patination. New lead is bright silver. Within weeks it develops a protective grey oxide layer called patina, which is what gives old lead its familiar dull finish. When patina forms unevenly, or when it is disturbed by acid rain, run-off from adjacent copper, or the constant wet-dry cycle at a mortar joint, you get a soft white powder called lead carbonate. This white bloom is not just cosmetic. Where you see it running down brickwork in a milky streak, the patina above has broken down and the lead is thinning underneath. That thinning is the earliest metallurgical warning sign of a joint that will crack within a few winters.
Mortar joint failure. This is the one that finishes off the vast majority of chimney flashings. The upper edge of a step or apron flashing is chased into a brick joint and pointed in with sand and cement or, on older properties, lime mortar. That mortar joint faces the most punishing conditions on the entire roof: driving rain, thermal expansion of the lead pulling on it, and freeze-thaw cycles when winter frosts follow autumn rain. Mortar in this location typically lasts 25 to 30 years. Lead lasts 50 to 80. The maths is simple. Long before the lead itself needs replacing, the mortar holding it in place has crumbled to sand, and water is running behind the flashing rather than being shed by it.
The 6 warning signs from inside the house
The interior signs are the ones that matter most, because by the time you can see damage outside, the water has already been getting in for a while. Walk the room your chimney passes through. Look at the chimney breast, the party wall either side of it, the ceiling around the stack in the loft above, and the floorboards if you can lift them. You are looking for six specific things.
1. A faint tide mark on the chimney breast. Usually at picture-rail height, on the wallpaper or paint of the room the chimney passes through. It appears as a slight yellowing or a shadowy line an inch or two wide. It gets darker after prolonged rain and fades in dry weeks. This is the earliest possible warning sign and it is often years ahead of any visible ceiling damage. Do not dismiss it as condensation. Condensation forms uniformly on cold surfaces; a flashing tide mark tracks the line of the chimney breast.
2. Wallpaper lift at the chimney breast edge. Where the chimney breast meets the flat wall, the paper starts to bubble, curl or peel. This is water penetrating the plaster and pushing the paste off the wall. It is a stage further on than the tide mark, and it usually means the flashing has been leaking for more than one wet season.
3. Salt bloom, or efflorescence. A white crystalline dusting on the brickwork inside the loft, or on the plaster of the chimney breast in the room below. As water passes through the masonry, it dissolves salts from the mortar and deposits them at the drying surface. Salt bloom is definitive proof of water movement through the stack. It is not condensation and it will not disappear on its own.
4. Mortar dust at the base of the stack inside the loft. Climb into the loft with a torch. Look at the top surface of the ceiling joists where they meet the chimney breast. A small pile of fine sand-coloured dust, or larger flakes of mortar, tells you the pointing above is delaminating. Water is entering, freezing, and physically pushing the mortar apart.
5. Timber staining on rafters near the stack. Dark grey or black streaks running down the rafters on either side of the chimney breast, particularly on the underside where water has tracked before dripping. Fresh staining is wet. Old staining is dry but chalky. Either way it is evidence that water has been arriving at that timber, and the timber has been drying and re-wetting, which is the condition rot needs.
6. Hearth pooling or damp behind a stove. If the chimney is still open to a fireplace, water can travel the full height of the flue and reappear in the hearth. Look for damp patches on the tile or slate hearth after heavy rain, or a musty smell from a decommissioned fireplace. Behind a wood burner or gas fire, look for rust on the flue collar or corrosion on the register plate. All of these are chimney leak signatures.
Walk the room, then walk the loft. Ten minutes, torch in hand.

The 4 warning signs from outside
External signs are useful, but they need binoculars or a scaffold to see properly. Do not climb on the roof yourself. What follows is what a surveyor is looking for when they walk the perimeter of your property with a long lens.
1. Lifted or curled lead. The lead should sit flat against the roof covering and flat into the mortar joint. Any visible curl at the leading edge, any daylight between lead and tile, or any point where the lead is standing proud of the brickwork is a live water entry route. High winds after a storm are the usual cause on an otherwise sound stack.
2. A split or crack at the fold. Lead flashings are dressed with folds where they turn a corner or step up the stack. Under repeated thermal movement, hairline cracks develop at these folds. They are hard to see from the ground because they are usually only a millimetre or two wide, but on a scaffold they show as dark lines against the grey lead. Any crack in lead is an immediate water route.
3. White oxidation streaks running down the brickwork. The milky white run-off mentioned earlier. If the brickwork below your chimney has vertical white streaks below the lead line, the patina is breaking down and the lead is thinning. This is not, on its own, a leak. It is a warning that the joint is aging out and will fail within a small number of winters.
4. Missing or crumbling pointing along the flashing line. This is often the most obvious external sign and the one that most commonly triggers a survey. Where the mortar joint above the lead has gaps, or is visibly weathered back so that the top edge of the lead is exposed, water is being fed straight into the joint every time it rains. This is the classic re-point job we do dozens of times a year across Milton Keynes.
Lead flashing code guide
British lead is graded by thickness, and the grade is called the code. It is one of the most misunderstood parts of leadwork and it is a common area where cheap chimney work cuts corners. Here is the short version.
- Code 3 (1.32mm). Thinnest lead in common use. Only appropriate for small soakers on sheltered elevations. Not suitable for aprons, back gutters or step flashings on exposed positions. If you see Code 3 used on a front apron, it is under-specified.
- Code 4 (1.80mm). The workhorse of UK domestic leadwork. Correct for step flashings, soakers and cover flashings on the majority of chimneys. Around 80 per cent of the lead we install on standard domestic stacks is Code 4.
- Code 5 (2.24mm). The right code for front aprons, back gutters, and any exposed valley or wide expanse. Its extra thickness resists thermal fatigue at the folds and gives a longer service life on the elements that catch the most weather.
- Code 6 (2.65mm). Reserved for large aprons, valley gutters, heritage work and any leadwork where the sheet dimensions demand extra rigidity. Overkill on a standard step flashing, essential on a period property with substantial exposed lead.
A good leadwork specialist specifies the code by position, not by the whole stack. If a quote you have received says "new lead flashing" without any mention of code, ask. The full detail of how we work chimney and lead is on our chimney and leadwork services page.
Re-flash, re-point or rebuild: how to decide
The three possible answers to a failing chimney flashing are, in ascending order of cost and disruption, a re-point, a re-flash, or a full stack rebuild. Choosing between them is the survey's most important output. Here is how we make the call.
Re-point the flashing line. Appropriate when the lead itself is sound, is the correct code, is properly dressed and shows no cracks or fatigue, and the only failure is the mortar joint above it. The existing lead is carefully lifted out of the chase, the joint is raked out to a clean depth, and a fresh sand-and-cement or lime pointing is worked in around the lead. This is our most common intervention, typically completed in a day, and it will give you another 20 to 30 years before anything at that flashing line needs looking at again.
Re-flash the stack. Appropriate when the lead is under-specified, has visible cracks, was previously bodged with silicone or bitumen, or has been stripped by a previous storm. The old lead comes off, the mortar chase is cut fresh, and new Code 4 and Code 5 lead is dressed in position and pointed. This is the correct answer for most tired chimneys in the 1970s and 80s housing stock we see across Milton Keynes and the newer Buckinghamshire villages. A single stack re-flash on a standard scaffold is a one-day job for a two-person crew.
Rebuild the stack. Appropriate only when the brickwork itself is compromised. Delaminating bricks. Substantial mortar loss through the whole stack rather than just the flashing line. Failed flaunching at the pot line that has dropped debris into the flue. Historic repairs with the wrong mortar. In these cases, no re-flash will hold, because the masonry it is chased into cannot carry a joint any more. A rebuild starts at the level below the roof line where the brickwork is still sound, and the stack is rebuilt in matching brick with new flaunching, new lead, and new pointing. It is a two- to three-day job with heavier scaffolding. In our experience, this is the right answer on fewer than one in ten failed flashings.

How Clarkson Roofing surveys a suspect chimney
Every chimney survey we run follows the same sequence, whether the customer has phoned about a suspicious stain on a ceiling or a lead flashing that visibly failed in the last storm.
- Interior walk. We start inside, room by room. Chimney breast in the top-floor room. Ceiling around the stack. Loft space, with a torch and a moisture meter on the rafters and joists near the chimney. Any staining is photographed and dated.
- Ground-level external. We walk the elevations with binoculars, photographing the stack from every visible angle. This gives us the reference set for the surveyor's report and for the fixed-price quote.
- Scaffold or ladder access. For anything beyond a very simple stack we scaffold properly rather than trust a ladder. Once on the roof, we photograph the flashing line at close range, test the mortar joint with a small pick, look for hairline cracks in the lead folds, and check the flaunching and pots.
- Written report and fixed-price quote. Within a few working days, the customer receives a written report, photographs, a plain-English explanation of the failure, and an itemised fixed-price quote covering scaffold, materials, labour, waste and warranty. If the survey shows nothing is urgently wrong, we say so. We do not invent work.
- Family sign-off on completion. Before we invoice, a member of the family walks the property with you, including a return trip to the loft or affected room, to confirm the leak is resolved. Anything to put right is put right before we leave.
